How We Roast Coffee: The Danelaw Approach to Flavour

Coffee roasting can sometimes come across as something of a black art. Inert, bland, lifeless seeds go in then a few minutes later, the room fills with that captivating scent of freshly roasted coffee as another batch of crackling, aromatic, full-flavoured roasted coffee fills the room with its presence.

Whilst at its most basic we’re just heating from point A to point B, the path that journey takes makes a massive difference to how the finished coffee tastes.

We also take subtly different approaches to reach different outcomes. Different green coffees need different handling if you want to make the most of them. In this post I’m going to explore our approach to coffee roasting and how that’s our secret weapon when it comes to unlocking flavour.


Why do we roast coffee in the first place?

Green coffee beans (the seed inside the coffee cherry) are hard, dense and pretty much useless in their raw state. They’re insoluble, fairly tasteless, and the only aroma you’ll notice is something faintly reminiscent of dried peas.

Roasting transforms them.

As we apply heat, the beans change colour, expand, crack and begin forming the flavour and aroma compounds we later extract in the cup. Sugars caramelise, acids shift, body develops. What we’re really doing in the coffee roasting process is creating the compounds that make coffee taste like coffee.

The goal isn’t just “brown beans”. The goal is flavour.


You only get out what you put in

My primary school headmaster (a big, bearded, always-beaming bloke called Barry Bensley) used to say:

“Life is like a sewer: you only get out what you put in.”

It’s faintly revolting, but it stuck.

That thinking absolutely informs how we source coffee. When we buy green coffee, we’re looking for coffees that already taste great. If it’s a single origin, it has to stand on its own. If it’s destined for a blend, it needs to bring specific characteristics to that blend.

You can’t roast quality into coffee. You can only unlock the quality that’s already there.


Better, Not Bigger

Our aim when roasting isn’t to produce the largest amount of coffee in the shortest time possible.

When coffee is roasted too quickly, there’s less time for the compounds responsible for body and complexity to develop. The result can taste flat and hollow.

On the other hand, dragging a roast out too long leads to woody, baked flavours: that dull, tired character nobody is aiming for.

Somewhere in the middle is a sweet spot. That’s where the coffee is bright, sweet and balanced, with a harmonious mix of acidity, sweetness and sometimes a touch of bitterness.

That sweet spot varies from coffee to coffee.

We roast slowly, in small batches, to develop flavour that you can actually extract at home.


Roasting for the Result

Not all coffee is brewed the same way, so not all coffee should be roasted the same way.

Roasting for Espresso

Espresso is a high-energy extraction. High temperature, high pressure, fine grinds, short contact time.

In theory, you can make espresso from any coffee. In practice, trying to dial in a very light, high-density roast on entry-level home equipment can be frustrating.

For coffees we're roasting specifically for espresso, we often allow longer development and a slightly darker roast level. This helps them extract more easily and produce balance, sweetness and body, especially on home machines.

Roasting for Filter Coffee

Filter brewing typically uses coarser grinds and longer contact times.

If you brew a heavy, dark roast as filter coffee, you risk over-extracting and pulling through smoky, woody and ashy flavours. If you’re chasing bright, sweet, fruity and floral notes, a lighter roast is often more appropriate.

Light roasting brings its own challenges. With high-altitude, high-density coffees, heat takes longer to penetrate to the centre of the bean. In those cases, we might start with a very hot roaster and then rein back the heat early, letting the coffee cruise through to a balanced finish.

Try that approach with a softer, lower-density Brazil, though, and you’ll scorch it before you’re done. Those coffees need a gentler start and steady development.

We treat each coffee differently, using previous similar lots as reference points. We’re constantly refining and improving, but coffee changes, the weather changes, and how those interact with the roaster changes. Every day we’re studying the roast to make sure the end result tastes as it should.

Roasting Decaf

Decaf coffee requires another different approach altogether — from how it behaves in the drum to how quickly it can age. We’ve written more about that in our post on demystifying decaf. You can explore our decaf coffee beans here.


I don’t want to wait — can I drink it now?

Yes. And no.

After roasting, coffee gives off CO₂. This process — degassing — affects extraction.

For espresso in particular, very fresh coffee can be volatile and difficult to dial in. I usually recommend leaving espresso for a couple of weeks before brewing. In my experience, it’s often at its best between two and eight weeks off roast. After that, it gradually begins to lose its edge.

Filter coffee is more forgiving. You can drink it within a day or two of roasting, though I prefer to leave it a week before I open the bag.

Hand Roasting vs Automation

People are the most important part of our process.

A human hand decides when to start the roast. A human hand decides when to finish it. A human brain decides whether it needs adjustment next time.

We do use automation — but only as a tool. The early part of the roast is generally predictable, so we let software handle that stage. We use Cropster to record our roast profiles and replicate successful batches.

But we can override the automation at any time.

We use data to record what we did. We use sensory evaluation to decide if it was good. Once we’re happy with the taste, we use that record to repeat it. That means whether it’s Dave, Fran or John roasting, the result in your cup is consistent.

Technology supports judgement. It doesn’t replace it.


Flavour Is Not an Accident

Making sure your coffee tastes good isn’t luck.

It’s not about throwing beans in a roaster and hoping for the best. It’s not about roasting as fast as possible. And it’s not about applying the same approach to every coffee.

It’s about planning carefully, tasting methodically and repeating what works.

We’re meticulous when planning, structured when tasting and disciplined when repeating a successful roast profile.

The proof isn’t in the graphs. It’s in your cup.

If it tastes good, it works.
